Five rules for museum content (via Amsterdam)

I’m just back from presenting at the New Museum Lab event in Amsterdam run by the Nationaal Historisch Museum. My talk was titled ‘Digital Effects: Content, Communities and the Museum DNA’ and whilst I won’t be publishing the slides, one thing that seemed to be of interest to a lot of people was this simple list of ‘five rules’. So here it is reproduced.

Museum content, not limited to objects, should be:

1. Discoverable – it is where I am and where I look for it. This means putting content where visitors expect to find it which online means good SEO, folksonomies and smart keywords, and onsite in the galleries it means great exhibition design.

2. Meaningful – I can understand it. Plain English contextual notes and label text, scaffolded where needed and definitely with an appropriate cascade.

3. Responsive – to my interests, moods, location. Content should ideally be able to be personalised with tailored recommendations. Mood responsive? Take a look at the Brooklyn’s handheld project.

4. Useable/Shareable – I can pass it on and share. All content should be released under a license that allows at least non-commercial sharing. Museums are entirely in the social objects business – let’s actually encourage sociality.

5. Available in all three locations – online, onsite and offsite. That means on the the museum’s website, on other websites, in the galleries if it is popular, and if it has a relationship to the outside world it should also be discoverable there as well. The later relies on geo-locations marked in the world either physically or virtually.

Nothing too remarkable here for regular readers or people in the field but sometimes lists are useful. You’ve probably noticed that each of these rules revolve around the notion of visitor-centrism.

Some clarifications on our experience with ‘free’ content

Over on the Gov2 blog a comment was posted that asked for more information about our experience at the Powerhouse with ‘giving away content’ for free.

I’d be interested to know more about your experience with Flickr and your resulting sales increase. Are these print sales or licensing sales? And are they sales, through your in-house service, of the identical images you have on Flickr, or are you using a set of images on Flickr as a ‘teaser’ to a premium set of images you hold in reserve? How open is this open access? I am trying to understand the mindset of users in an open access environment who will migrate from ‘free use’ to ‘pay-for use’ for identical content, as this makes no sense, either commercially or psychologically, unless there is additional service or other value-add.

Whilst I communicated privately a lengthy response I think some of it is valuable to post here to clarify and build upon the initial findings published by my colleague Paula Bray earlier this year.

Here’s what I wrote. Some of this will be familiar to regular readers, some of it is new.

(Please also bear in mind that I am focussing here on predominantly economic/cost-related issues. Regular readers will know that our involvement in the Commons on Flickr has been largely driven by community and mission-related reasons – don’t take this post as a rebuff of those primary aims)

First a couple of things that are crucial for understanding the nuances of our situation (and how it differs, say from that of other institutions, galleries, museums)

  1. The Powerhouse is, more or less, a science museum in its ‘style’ (although not by our collection). Our exhibitions have traditionally, since our re-launch/re-naming in 1988, been heavy on ‘interactivity’ (in an 80s kind of way), and ‘hands on’. We aren’t known for our photographic or image collections and we haven’t done pure photographic exhibitions (at least for the last 15 years).
  2. Consequently we have a small income target for image sales. This target doesn’t even attempt to cover the salaries of the two staff in our Photo Library.
  3. In 2007/8 around 72% of our income was from State government funding.
  4. The Powerhouse has an entry charge for adults, and children aged 4 and over. In 2007/8 this made up 65% of the remainder of our income. Museum membership (which entitles free entry) added a further 8%.

So what have we found by releasing images into the Commons on Flickr?

Firstly we’ve been able to connect with the community that inhabits Flickr to help us better document and locate the images that we have put there. This has revealed to us a huge amount about the images in our collection – especially as these images weren’t particularly well documented in the first place. This has incurred a resource cost to us of course in terms of sifting responses and then fact checking by curatorial staff. But this resource cost is outweighed by the value of the information we are getting back from the community.

Secondly we’ve been able to reach much wider audiences and better deliver on our mission. The first 4 weeks of these images being in Flickr eclipsed an entire year’s worth of views coming from the same images on our own website. Our images were already readily Google-able and were also available through Picture Australia which is the National Library of Australia’s federated image and picture search.

Thirdly, we’ve found that as very few people knew we had these images in the first place, we’ve been able to grow the size of the market for them whilst simultaneously reducing the costs of supplying images.

How has this ‘reduced the costs’?

What Flickr has done is reduce the internal cost of delivering these images to “low economic/high mission value” clients such as teachers, school kids and private citizens. Rather than come through us to request ‘permission’ these clients can now directly download a 1024px version for use in their school projects or private work. The reduction in staff time and resource as a result of this is not to be underestimated, nor is the increased ease o use for clients.

At the same time, Flickr’s reach has opened up new “high economic/low mission value” client groups. Here I am talking about commercial publishers, broadcasters, and businesses. Commercial publishers and publishers want a specific resolution, crop or format and we can now charge for the supply in these formats. At the same time we are finding that we are now getting orders and requests from businesses that had never considered us as a source of such material. We are actively expanding our capacity to deliver art prints to meet the growing needs of businesses as a result.

It is about relationships and mission!

At the same time, we can now build other relationships with those clients – rather than seeing them only in the context of image sales. This might be through physical visitation, corporate venue hire, membership, or donations.

Likewise, we know that the exposure of our public domain images is leading to significant offers of other photographic collections to the Museum alongside other commercial opportunities around digitisation and preservation services. Notably we have also been trying to collapse and flatten the organisation so that business units and silos aren’t in negative competition internally – so we can actually see a 360 degree view of a visitor/patron/consumer/citizen.

Filippo Minelli ‘Contradictions’ and the Culturemondo 4th Roundtable

I’m about to head off to another Culturemondo Roundtable and the Wooster Collective posts a timely set of street art from Italian artist Filippo Minelli.

Minelli’s Contradictions series, as a short interview on Wooster explains, illuminates the techno-social environment where –

“users are pushed to live in an intense way the abstraction from reality, living technologies only as an idea and sometimes without even knowing their real functions. And this aspect works for the social-networks too. The idealization connected with these experiences provokes a small-but-important detach of the perception of reality and what i want to do by writing the names of anything connected with the 2.0 life we are living in the slums of the third world is to point out the gap between the reality we still live in and the ephemeral world of technologies.”

The last Culturemondo meeting was held in Cuba and focussed on the Americas. It was a timely reminder of the very uneven distribution of digital content and culture, and the ‘alternative modernities‘ under globalisation.

This one takes place in Taipei. The focus, much like Cuba, is on skill and strategy-sharing between those involved with large scale cultural portals (in the broadest sense), web strategists and digital culture policy makers. This time, though, the Culturemondo roundtable focusses on the Asia-Pacific and the stellar set of projects emerging from this region, as well as new initiatives in Africa and India.

Itay Talgam on collaboration as ‘conducting’

One of the most raved about and surprising sessions of the first day of Picnic08 was from Israeli conductor Itay Talgam.

Here is an interview done at Picnic08 with him in which he talks about how the way a conductor works provides a useful framework for considering the future of collaborative work and creativity. Talgam runs a ‘maestro program’ where he applies this framework to business.

The “Maestro programs” were founded on the belief that, in the orchestra as in the work place, music has the power to create community and reinforce shared values. Music embodies knowledge and innovation, individual effort and collective achievement, and offers a work-environment that is full of opportunities for excellence and self-actualization – same as any successful business.

Siva Vaidhyanathan on the ‘Generational Myth’

In a new article in the Chronicle of Higher Education, former NYU professor and Copyright reform activist Siva Vaidhyanathan writes a provocative essay against the notion of ‘digital natives’ arguing the term and any idea of a ‘generational shift’ is ludicrous and masks the very real diversity in skills, knowledge and behaviours amongst users of digital technologies.

As a professor, I am in the constant company of 18- to-23-year-olds. I have taught at both public and private universities, and I have to report that the levels of comfort with, understanding of, and dexterity with digital technology varies greatly within every class. Yet it has not changed in the aggregate in more than 10 years.

Every class has a handful of people with amazing skills and a large number who can’t deal with computers at all. A few lack mobile phones. Many can’t afford any gizmos and resent assignments that demand digital work. Many use Facebook and MySpace because they are easy and fun, not because they are powerful (which, of course, they are not). And almost none know how to program or even code text with Hypertext Markup Language (HTML). Only a handful come to college with a sense of how the Internet fundamentally differs from the other major media platforms in daily life.

College students in America are not as “digital” as we might wish to pretend. And even at elite universities, many are not rich enough. All this mystical talk about a generational shift and all the claims that kids won’t read books are just not true.

At times I’ve been as guilty as anyone of generalising – usually to make a point or support an argument about the need to invest in, and experiment with, new forms of social technologies – but as Vaidyanathan and others like Eszter Hargittai consistently demonstrate, such generalisations often end up ill-serving the very constituents that they are made about – that is, young people.

On my blog, Sivacracy, Elizabeth Losh, writing director of the humanities core course at the University of California at Irvine and author of the forthcoming Virtualpolitik: An Electronic History of Government Media-Making in Time of War, Scandal, Disaster, Miscommunication, and Mistakes (MIT Press, 2009), kept the online conversation going: “Unlike many in today’s supposed ‘digital generation,’ we learned real programming skills — with punch cards in the beginning — from the time we were in elementary school. What passes for ‘media literacy’ now is often nothing more than teaching kids to make prepackaged PowerPoint presentations.” Losh also pointed out that the supposed existence of a digital generation has had an impact on education, as distance-learning corporations with bells-and-whistles technology get public attention while traditional classroom teaching is ignored.

Once we assume that all young people love certain forms of interaction and hate others, we forge policies and design systems and devices that match those presumptions. By doing so, we either pander to some marketing cliché or force an otherwise diverse group of potential users into a one-size-fits-all system that might not meet their needs. Then, lo and behold, young people rush to adapt to those changes that we assumed all along that they wanted. More precisely, we take actions like rushing to digitize entire state-university library systems with an emphasis on speed and size rather than on quality and utility.

Eszter Hargittai’s work on social network participation (for example in the Journal of Computer Mediated Communication) and especially her 2008 paperfor the Web Use Project with Gina Walejeko show that skills are far from universal.

Hargittai explained why we tend to overestimate the digital skills of young people: “I think the assumption is that if [digital technology] was available from a young age for them, then they can use it better. Also, the people who tend to comment about technology use tend to be either academics or journalists or techies, and these three groups tend to understand some of these new developments better than the average person. Ask your average 18-year-old: Does he know what RSS means? And he won’t.”

Now none of this should really be all that new to us.

Instead it is a reminder that we need to be careful in putting the ‘technology’ before our actual users, audiences and communities, however we might like to segment them. We might do well to look at the recent reports of the World Internet Project which are far less optimistic than ‘market research’ reports on internet usage in different countries. For Australia, then whilst internet usage is indeed high amongst most age groups (the exception being the over 65s) it is far from universal, nor are most of the highly technically literate behaviours we often speak about as ‘norms’ amongst younger users all that popular.

There are great opportunities here for museums, especially technology and science museums, to recast their roles as trainers and educators, helping communities build their digital skills and find relevance in digital environments. Likewise there is plenty to support the notion that we need to be continually experimenting with ensuring our ‘findability’ within new communication environments (social networking services), as interest in other communication channels changes. And, as I have been emphasising in my recent workshops, our collections and content needs to be flexible and adaptable, so that it can be taken up and reused in a multitude of different ways by different communities of users.

Bob Stein on ‘networked publishing’

Bob Stein over at the Future of the Book has written some very engaging summative notions around the challenges and opportunities afforded by ‘networked publishing’.

Stein charts the move from the multimedia model of the late 80s through to the mid 90s where CDROMs and closed ‘interactive media’ opened up new opportunities for readers but preserved the traditional borders of authorship and publishing along with their business models. However, now, as we all know, the web has exploded all of this.

Borders dissolve not only between author and reader but also between published works themselves, and with this, a century old business model evaporates. Published works, it should be noted, do not evaporate – they just circulate in a different environment – one in which their value is spread.

Stein gives this anecdote –

A mother in London recently described her ten-year old boy’s reading behavior: “He’ll be reading a (printed) book. He’ll put the book down and go to the book’s website. Then, he’ll check what other readers are writing in the forums, and maybe leave a message himself, then return to the book. He’ll put the book down again and google a query that’s occurred to him.” I’d like to suggest that we change our description of reading to include the full range of these activities, not just time spent looking at the printed page.

I would suggest that our museums need to take this into account when we think about an exhibition, a publication, an interactive kiosk, and our online materials. These behaviours are not just limited to books – and once the mobile web enters the mainstream at an attractive price point (in London right now I could add unlimited internet to my phone for GBP5/month) – this will be as much the pre/post visit experience as the in-gallery experience as well.

Stein notes –

An old-style formulation might be that publishers and editors serve the packaging and distribution of authors’ ideas. A new formulation might be that publishers and editors contribute to building a community that involves an author and a group of readers who are exploring a subject . . . So it turns out that far from becoming obsolete, publishers and editors in the networked era have a crucial role to play. The editor of the future is increasingly a producer, a role that includes signing up projects and overseeing all elements of production and distribution, and that of course includes building and nurturing communities of various demographics, size, and shape. Successful publishers will build brands around curatorial and community building know-how AND be really good at designing and developing the robust technical infrastructures that underlie a complex range of user experiences.

So how do we move to this more to these new roles and resourcing requirements to best be able to make the most of the new affordances of networked publishing?

There is not a ‘one size fits all’ model – we’ve been exploring this in the last few days of workshops here in London – but I think that museums would be well placed to look at the ways in which libraries have reconfigured and reinvented themselves in the age of information abundance; and also take a look at the way that ‘producers’ work in other media industries.

Jace Clayton on afro-funk and digital preservation

One of favourite music and culture bloggers (and DJs), Jace Clayton has a lovely piece in Frieze which explores the issues around how collectors might trawl the digital music of today in forty years time. He starts out looking at the recent craze in African funk reissues – records recovered from master tapes buried in dusty warehouses in Africa – the ephemeral pop music of the time – and wonders how this same activity might occur in the future.

In a world of rock songs sold as ringtones and YouTube-launched singles, there’s something heroic about Redjeb’s travails. Reissues aside, there are no more treasured ‘master tapes’ to be repackaged and sold years later. The music of the early 21st century exists in a digital ecosystem. Songs now travel from a recording studio’s hard drive to CD and beyond in the form of zeros and ones.

You can’t help but wonder how a man like Redjeb will dig for off-the-beaten-path music 40 years from now. For future hunter–gatherers of musical greatness, those dusty Benin warehouses filled with scorpions and records whose local relevance has long since evaporated will have been replaced by … what, exactly? Cluttered hard drives? Obsolete iPhones? Some people hoard MP3s, but nobody collects them in the traditional sense. Digital Africa is exemplified by the trio of expat Africans who run New York City’s bootleg CD-r mixtape industry.

Having a foot (an ear?) in both worlds of museums and music, I’ve often heard it said that the role of curators will necessarily grow rather than shrink. Yet the nature of curatorial practice is inevitably changing too as a the materials curators bring together become, increasingly ephemeral, impermanent cultural materials. And now that the social life of these materials is also digital, it is becoming far less about collecting, and documenting ‘objects’ but more about entire cultural ecosystems.

Conversation, the Commons, museum futures, and ‘architectures of participation’

This is a long and sprawling post and comes off the back of two weeks of presentations around the country and a lot of discussions about the ‘future of museums’. Perhaps find a comfortable chair and a hot beverage.

Checking my RSS feeds this morning I came across this piece from the Boston Globe which looks at the way the nature of what constitutes ‘history’ is being opened up with social web tools. It talks about the Commons on Flickr and the respective contributions of the Library of Congress and the Powerhouse Museum. Given the typical questions I’ve been asked in recent weeks about our own experience in the Commons, this section jumped out immediately.

Late last year, the Library of Congress posted several thousand of its photographs on Flickr and asked the public for help: What is this? Who is this? When was it taken? Curator Helena Zinkham, who oversaw the program, was stunned to discover how quickly the gaps were filled by amateur enthusiasts – and in some cases, people with firsthand recollections.

This was particularly the case where the images attracted the attention of a particular group of enthusiasts: military aviation buffs, for example, or aficionados of early baseball. One collection depicted early-20th-century boxers, many without vital information – perhaps just a last name, like “Wells.”

“By the time the conversation was done,” Zinkham says, “we were able to tell Matt Wells from Bombardier Billy Wells.” (emphasis mine)

Conversation – this is what social media is fundamentally about – and Zinkham’s use of the word says a lot about how the Library of Congress has approached the whole Commons project. As we know (from meat/meetspace) conversations are unpredictable and whilst they can be steered they can rarely be controlled. For this reason we’ve traditionally been unable to ‘let go’ in our marketing campaigns and our gallery and online experiences. Conversations are hard work too, and require ongoing work to maintain.

Thinking about the Museum Futures summit last week in Canberra (organised by Museums Australia) I’ve come to the conclusion that museums must “assert relevance, don’t assume relevance”. As others at the summit have noted, there still seems to be an assumption within the sector that museums are, by their very presence, relevant. This is not the case.

Alternatives are everywhere. ‘Experience venues’ are less the preserve of museums than every before. Take a look at the cinema industry and you quickly realise how the declining cost of home cinema equipment combined with DVDs and the internet have, in a very short space of time, greatly reduced the appeal of the ‘cinema experience’. There is now very little reason to visit a cinema to actually ‘see’ a film – that act can be performed anywhere – and the connection between the ‘seeing’ of the film and physical space of the cinema has been well and truly severed. Of course there are still some who enjoy the cinema experience, but the ‘need’ to attend to see a film is no longer.

If we think that ‘information’, ‘fact’ and ‘knowledge’ are our domain then again the alternatives are everywhere. The internet as an information space is dominant, faster and easier to access.

Fortunately we aren’t alone in facing this disruption.

I was excited to hear Cathy Johnson, a reference librarian talking about the ‘Slam the Boards’ initiative that she has been eagerly taking part in. (Cathy was talking at the State Library of NSW last week at the Reference at Metcalfe conference that I also spoke at). Slam the Boards originated in the US as a way of reference librarians making their presence felt in the rather unruly world of internet Q&A boards.

It is a great example of ‘asserting relevance’. What Cathy and other reference librarians do is all head over to Q&A boards like Yahoo Answers, WikiAnswers and the like and start answering questions. It sound simple but as even some in the audience felt, reference librarians find it incredibly challenging – even though they do the same every day in face to face situations in libraries. In answering questions professionally and tagging their posts and also identifying their avatars as ‘librarians’ Cathy argued that not only are librairans engaging audiences that have either forsaken libraries or are just unaware of their services; their answers act as promotion – not just of themselves and their library, but also of the idea of libraries as ‘trusted navigators of information’.

Actually all media industries face this question of ‘relevance’ in the face of alternatives. And, as ‘Future of media’ consultant Ross Dawson mused last week after attending a Powerhouse Future Directions Forum, museums are essentially media.

Come this morning and digital radio blogger, Tony Walker over at the ABC linked over to a fascinating post at Reportr about the changing motivations behind the newspaper world’s (slow) embrace of social media.

The Reportr article by Alfred Hermida is a fantastic read, as is the longer form report (by Hermida and Neil Thurman) it references midway through. As an investigation of how British newspapers have adapted to the changing media landscape – a result of the democratising of media production equipment and publishing technologies – it is very illuminating. We have seen similar adaptations attempted by Fairfax and News Limited.

Most of all Hermida’s research mirrors the attitudes and reactions of the museum world to social media, user-generated content, and the new demands of “asserting relevance” and engagement. From his earlier work –

While news organisations were providing more opportunities for participation, we also found evidence that they were retaining a traditional gate-keeping role. Moderation and or registration remained the norm as editors’ concerns over reputation, trust, and legal liabilities persisted.

This said, we did record a greater openness among editors. One described user media as a “phenomenon you can’t ignore”, another said they “firmly believed in the great conversation”, and one editor explained he was “very interested in unlocking” information from his “very knowledgeable” readers.

Sound familiar?

Hermida’s later research is showing that in light of low particpation rates (when compared to overall site visitation), and a lack of tangible ‘ROI’ and metrics, and ongoing concerns over ‘moderation’, there is still little in the way of more open forms of collaboration between audience and newspaper – potentially the most transformative.

Although there has been a continual increase in opportunities for readers to contribute over the three years of our work in this area, textual contributions are, in the main, still limited to short ‘comments’ on subjects or stories determined by professional editors. There is little in the way of longer-form contributions or opportunities for readers to set the agenda. We could suggest then that the media is creating an architecture of publication for material from the audience, rather than an architecture of participation.

Where opportunities for readers to set the agenda do exist (for example in readers’ blogs; or at message boards) they often seem to be part of what some have described as a “closed-off annex where readers can talk and discuss, as long as the media companies don’t have to be involved”.

Attempts to create genuinely open spaces where readers can set the agenda are few and far between. The Times’ ‘Your World’ travel site is one, but after initial external investment to get it running (it was sponsored by BMW) the site has atrophied without ongoing support and management. The most recent posts are 4 months old.

Will museums reach a similar point in their engagement with social media and pull back? At this stage I think there is a 50/50 chance. The gains that have been made with social media in terms of audience engagement and the transformation of the very idea of a ‘museum’ lie in the ability of the sector to overcome its inertia and begin to demonstrate the gains made so far and the opportunities that lie ahead.

Our relevance lies not in just creating an ‘architecture of publication’ but as Hermida and others say, designing ‘architectures of participation’. And this is not easy.

Coming back to where I started this post, George Oates from Flickr (and the architect of the Commons project), has written a nice piece over at A List Apart called “From Little Things”. The article is a nice introduction to the basics of designing for community interaction. Here she describes how Flickr operates as game –

If you imagine Flickr as something like Game for the Masses—a playing field without rules or a “way to play”—you can see how people can learn to engage with one another through conversations about their content.

This has certainly been our experience with the Commons. And the open nature of the game, and its evolving rules and social mores poses significant challenges for us. Museums are good at closed games – our galleries are full of them, our websites too. But we are only getting started at open ended evolving interactive experiences.

We better get a move on.

David Bearman on the “the inside out museum” / geo-tagging and location-aware museum data- NDAP2008, Taipei

I’ve recently been in Taiwan visiting the National Digital Archives Project where they were holding a conference to examine ways forward for international collaboration with Taiwan’s incredibly rich array of digitised resources. The sheer volume of digitisation work that the Taiwanese have been doing is quite incredible.

Through many of the presentations there was an understanding that the next important phase for the cultural heritage sector is location-aware geo-tagged content. This is not just because of coming world of ubiquitous geo-aware portable devices, but also because location-sensitivity radically changes how audiences/users will come to expect to be able to interact with digital content.

David Bearman from Archimuse has been considering these matters for a while. His paper with Kati Geber last year at ICHIM07 began to describe the possibilities in a broad sense, and at the NDAP Bearman delved deeper in to the implications for museums. His Taiwan paper on ‘Geo-Aware Digital cultural Heritage‘ was a good overview of where we are heading and what the cultural heritage sector needs to do prepare.

Whilst ‘location’ and geo-mapping has been crucial in the documentation of natural science collections, it has been under-appreciated other museums. Many of the others looking at geo-aware cultural heritage consider it more as an extension of existing work – not seeing its potential for interconnectivity.

Bearman’s view is far more radical. As he says, geo-aware museum content allows “turning the museum inside out and the embedding of the collection in physical space”. At one end of the spectrum this raises the question of whether museums should or need to retain their current role in society as a centralised storehouse and presentation venue, whilst at other points along the spectrum it gives museums the potential to –

– share authority and interpretation
– repatriate ‘stolen’ museum objects virtually rather than physically
– engage communities in new ways far away from our museum sites
– re-contextualise objects and collection in time and place
– allow for the recombination objects from one museum with another to restore temporal and spatial relevance to groups of objects

It is clear that in returning objects, virtually, to their original contexts and combining them with similarly temporally and spatially located objects from other institutions offers incredibly rich opportunities for both museums and audiences.

Here at the Powerhouse Museum we have been doing quite a bit of work around geo-tagging content and have been grappling with the tensions between access and privacy, the granularity of geo-data need to make it useful, and numerous presentation layer issues.

Last year we produced an ‘alpha’ version of a geo-map of our collection, and today we opened up an Opensearch feed of location data which allows us to return a search result as RSS for an area bounded by latitude and longitude, as well as for any radius around a point (for example – ‘show me everything made in 1971 within 3 kilometres’).

A beta release will happen soon which will pull all this together into an early interface, and I will be talking at length (and demoing some prototypes) of these at Museum and the Web 2008 in Montreal.

‘Intention’ – museums as information sources or ‘platforms’

I’ve been talking a lot about ‘intention’ recently and it needs a bit of explanation.

In the commercial world of the web realisations are being made that not every ‘page view’ is equal and that advertising on social networks is not the cash cow that it was assumed it would be.
